Where AI changes the cost base

AI operating leverage: Medium. Service work is document-heavy and rule-based, but larger brokers are already investing in AI and AI may pressure personal lines revenue. Our view

  • In the 2026 Big I study, 46% of agencies reported using AI, up from 15% in 2024. Common uses were coverage form analysis at 43% and contract reviews at 35%.

Source: Independent Insurance Agents & Brokers of America (Big I), Sep 23, 2026

  • Reagan Consulting found that 11.5% of firms under $1.25 million in revenue invested in AI in 2025, compared with 84.2% of brokers over $100 million.

Source: Insurance Journal, May 18, 2026

  • Most service labor sits with account managers and customer service staff. Submissions, quote comparison, policy checking, certificates, endorsements, renewal remarketing and benefits enrollment are document-heavy and follow carrier rules, so they suit automation.
